Every team has someone who reacts to announcements—a new system, a supplier switch, a seating rearrangement—by withdrawing into a particular kind of silence. Not anger. Not resentment. Simply a distant gaze while they mentally work through calculations nobody else is performing. Colleagues quickly dismiss this person as difficult and move forward. That quick judgment is usually inaccurate.

Resistance to change presents identically from the outside regardless of its source, which means the simplest explanation typically prevails. Yet examining the roots of this reflex reveals a more complex picture—one rooted less in personality traits and far more in what someone internalized about the world before reaching age ten.

Stubbornness is an oversimplification

Consider two colleagues receiving identical news: the department is restructuring in six weeks. One schedules a vacation without concern. The other launches into rapid-fire questions: What happens to handovers? Who approves decisions now? What if the new manager changes targets in month two? These questions are entirely legitimate. They simply arrive faster and in greater quantity than circumstances appear to justify, and they persist after others have lost interest.

Opinions about restructuring matter far less than the gap each person has already navigated between announcement and implementation. That history determines their response.

What unpredictable early years actually teach

Research from Tallie Baram and Elysia Davis offers valuable insight by measuring something specific: not whether caregivers are warm or cold, but how consistently patterned their behavior is. Do infants receive sounds, touches and expressions in rhythm, or randomly?

The pattern emerges clearly across populations. Higher unpredictability in maternal sensory signals correlates with reduced effortful control in young children—difficulty managing attention and impulses. A multi-cohort study spanning Finland and California linked unpredictable early signals to increased fear and anxiety in later childhood, though findings for sadness and depression were less robust and did not reach statistical significance.

Two important qualifications apply. This research is correlational, showing patterns rather than establishing causation. Additionally, unpredictability in these studies describes measured caregiving patterns, not judgments about overall household chaos.

The underlying lesson remains striking. Children in erratic environments learn something narrower than "danger exists everywhere." Many dangerous settings are entirely predictable. Instead, the lesson that takes hold concerns timing: warnings arrive too late, making unfamiliarity itself the signal to activate vigilance.

The detection system calibrates early

The precision and timing of this calibration are remarkable. In a well-known study, psychologist Seth Pollak and Pawan Sinha showed children faces gradually shifting between emotional expressions and asked them to identify what they observed. Physically abused children detected anger from significantly less visual information than peers. Their recognition of happiness and sadness was ordinary. Anger specifically—they caught it early, from minimal cues, before the expression fully developed.

Pollak characterizes this as developing with distorting lenses over your eyes. You become expertly adapted to a warped world. Remove the distortion and the adaptation persists unchanged.

The scope matters here: that research examined maltreated children, representing the extreme end and not the typical experience of people who dislike reorganizations. The transferable insight concerns the tuning mechanism itself. Perception becomes shaped by whatever the environment made useful to detect, and it never reassesses whether that remains necessary.

Why uncertainty triggers threat responses

There exists a reason why "we'll sort out specifics later" comforts some and destabilizes others. In a neuroscience review of anxiety, Dan Grupe and Jack Nitschke contend that inability to predict an approaching threat drives anxiety more than the threat itself. Without visibility into what lies ahead, you cannot sidestep it or minimize it, so the nervous system activates its only remaining option: bracing. Rumination, heightened alertness, scenario-running at midnight. These represent preparation machinery running without a concrete target.

This reframes the workplace moment. The colleague questioning handovers attempts to transform an unpredictable event into a predictable one, because unpredictability is the state their system finds unbearable. Pessimism plays no role.

Everyone resists change, some more than others

This does not make change resistance unusual. Even those with the most stable childhoods already favor the status quo.

William Samuelson and Richard Zeckhauser established this in 1988 with research that became central to behavioral economics. Across experiments and actual decisions, people disproportionately maintained existing arrangements. Their data on university health plans proved particularly telling: a plan offering clearly superior premiums and deductibles attracted new employees while long-tenured staff, who could have switched easily, largely remained unchanged. Samuelson and Zeckhauser attributed this stickiness to loss aversion, sunk cost thinking, regret avoidance and a need for perceived control.

The resistance is universal. Early unpredictability does not create it. It simply adds weight to a mechanism everyone already possesses.

Make change small, dated and reversible

For those managing or living with someone who braces against change, reassurance proves least effective. "It will be fine" conveys nothing. Concrete detail works.

Three approaches tend to succeed.

  • Provide the timeline before the explanation. What shifts, when it shifts, and who decided. The rationale can follow; the calendar cannot wait.
  • Specify what remains unchanged. This step gets routinely skipped. Someone mapping the new landscape needs the anchors more than the innovations.
  • Include a review point. Reversibility reduces tension more effectively than any amount of optimism, partly because it makes the decision feel smaller than it appears.

For the person experiencing the bracing, Peter Gollwitzer and Paschal Sheeran offer implementation intentions—a formal term for if-then planning: if situation Y occurs, then execute Z. Their meta-analysis of 94 studies showed medium-to-large effects on goal achievement, with benefits for both initiation and maintaining momentum. The mechanism works by moving the decision to the present moment when calm prevails, leaving your future self with a script rather than a choice.

In practice: "If the new schedule arrives and Thursday is gone, then contact the scheduler that same week rather than waiting." A specific contingency outperforms general dread, which has nowhere to land.

If you are the one who freezes

The indicator is timing. When objections surface before information arrives, the old alarm system activated first.

Document the fear as a dated prediction. "By end of March, the new process will consume two hours weekly." Then verify in March. Predictions fail, and being wrong on paper multiple times recalibrates the system more effectively than months of self-persuasion.

Request dates rather than reassurance. Reassurance dissolves. A date is something concrete to hold.

Separate the two questions that constantly merge: Is this change objectively bad? Does it simply feel bad? Often the honest answer is that it is fine and it feels terrible, which is uncomfortable but entirely manageable.

Someone who reads situations quickly and spots emerging problems early provides genuine value. They identified the flaw in the implementation plan that enthusiasts overlooked. The task is preserving the radar while disabling its veto power.
